2026 Peak-Season Fulfillment Readiness Guide for Ecommerce Brands

Why the 2026 peak plan deserves a documented review
Ecommerce context
On a seasonally adjusted basis, the U.S. Census Bureau estimated first-quarter 2026 retail ecommerce sales at $326.7 billion, 9.8% above the first quarter of 2025 and equal to 16.9% of total retail sales. Use a brand's own forecast for operational planning.
Returns context
NRF and Happy Returns projected $849.9 billion in returned merchandise for 2025, equal to 15.8% of annual retail sales, and estimated that 19.3% of online sales would be returned. These are dated industry projections, not a brand forecast.
Amazon MCF context
Amazon Supply Chain Services lists U.S. MCF holiday peak fees from October 15, 2026, through January 14, 2027, plus a separately listed 3.5% fuel and logistics-related surcharge on U.S. MCF fulfillment fees.
Carrier context
FedEx publishes service- and period-specific U.S. package demand-surcharge tables for 2026. Record the current documents that apply to the actual service, destination, shipment profile and agreement.
Six operating areas
Demand and inbound timing
- Forecast weekly and daily order ranges for the planned promotion calendar.
- Put supplier departure, appointment, receiving and put-away dates on one calendar.
- Confirm advance shipment notices, pallet labels, carton counts and late-arrival contingencies.
- Assign decision cutoffs before marketplace, campaign and customer-delivery commitments.
Order profile and packaging
- Model average and peak items per order, SKU spread, packed dimensions and weight.
- Confirm cartonization, inserts, branded presentation and dimensional exposure.
- Document fragility, leakage, damage-prevention and special-packaging steps.

- Estimate pallet, case, bin and cubic-foot needs using the actual inventory plan.
- Document lot, batch, serial, expiration, security or temperature controls where applicable.

- Plan for dwell time, slow-moving units and post-season inventory disposition.

- Lock the kit bill of materials, approved substitutions and component availability.
- Define assembly sequence, quality checks, photo proof and presentation requirements.
- Map labeling, bundling, inserts and marketplace-preparation steps.
- Create a rework path for missing, damaged or late components.
Carrier and marketplace rules
- Use current service, zone, destination, dimensions and customer-rate-card assumptions.
- Record applicable demand, peak, fuel, residential and marketplace charges.
- Confirm daily pickup, cutoff, capacity, labeling, preparation and inbound rules.
- Assign an escalation path for delayed, damaged or undeliverable orders.
Returns and exception management
- Set a planning range using the brand's own channel and product history.
- Define reason codes, inspection, disposition, restocking and inventory-update rules.
- Assign customer-service handoffs, refund triggers and exception ownership.
- Choose reporting that can reveal packaging, product or workflow issues.
